A gearbox failure on a production line doesn’t just cost time, it threatens the schedule your customers are relying on.
When a gearbox fails without warning mid-production, it’s very rare that the cost stops at the component. There’s downtime, missed output targets, emergency procurement, and in many industries, the knock-on effects can cut through an entire facility.
The frustrating truth is that most gearbox failures don’t happen without warning. The signs are often there, but get overlooked or misread entirely until it’s too late.
Here are five indicators that your industrial gearbox is heading for trouble, and what to do when you spot them.
1) Unusual noises
A well-functioning gearbox should be relatively quiet in operation. If you’re hearing new or worsening sounds — a high-pitched whine, a low rhythmic knock, or grinding under load — treat it as an early warning, not background noise to get used to.
What it could mean:
- Whining or high-pitched noise often points to gear mesh problems, misalignment, or bearing wear
- Grinding can indicate metal-on-metal contact — typically a sign that lubrication has broken down or gear teeth are damaged
- Knocking or clunking under load may suggest worn or broken gear teeth, or loose internal components
What to do: Log when the noise started, whether it’s constant or intermittent, and whether it changes with load or speed. This information is invaluable for a diagnostic conversation with your gearbox supplier’s engineers. Don’t wait for it to worsen — gear damage that’s caught early is often repairable; left unchecked, it typically means a full unit replacement.
2) Increased heat or overheating
All gearboxes generate some heat in operation. But excessive heat — components that are too hot to touch, oil that smells burnt, or thermal trips on associated equipment — is a sign the system is working harder than it should.
What it could mean:
- Lubricant breakdown or incorrect viscosity for the application
- Overloading beyond the unit’s rated duty cycle
- Blocked or failing cooling systems
- Internal friction caused by bearing wear or misalignment
What to do: Check oil levels and condition first — degraded or contaminated lubricant is one of the most common and preventable causes of thermal failure. If the oil looks dark, smells burnt, or contains metallic particles, it needs changing. If overheating persists after a fluid service, the underlying cause needs investigation. Running a gearbox hot shortens its life significantly — every 10°C above rated operating temperature can roughly halve lubricant life.
3) Oil leaks or seal failures
A small patch of oil beneath a gearbox unit isn’t just a housekeeping issue. It’s a signal that seals are degrading — and if oil is escaping, contaminants can get in.
What it could mean:
- Worn or damaged shaft seals
- Cracked housing (often caused by shock loading or vibration)
- Gasket failure
- Overfilling — which increases internal pressure and can force seals out prematurely
What to do: Identify the source of the leak before assuming the worst. A weeping seal may simply need replacing; a cracked housing is a more serious structural concern. For OEMs operating in hygiene-critical environments like food processing, even a minor oil leak can trigger a compliance issue — which makes rapid identification and response essential. Ensure your gearbox supplier can offer appropriate seal materials (e.g., food-safe, chemical-resistant) for your specific application.
4) Vibration – especially if new
or getting worse
Some vibration in industrial drive systems is normal. But vibration that has noticeably increased, changed character, or is causing resonance in connected machinery is a red flag.
What it could mean:
- Bearing wear or failure
- Shaft misalignment — either at installation or developed over time
- Gear tooth damage causing irregular mesh
- Loose mounting or fasteners transferring vibration through the machine frame
What to do: If you don’t already use vibration monitoring on critical drive systems, it’s worth considering — especially for gearboxes in continuous-duty or high-uptime applications. Even periodic manual checks using a vibration pen can identify trends before they become failures. If vibration is new and accompanied by noise or heat, treat the combination as urgent. Misalignment in particular can accelerate bearing and seal wear rapidly if left unaddressed.
5) Performance degradation
Sometimes a gearbox doesn’t announce its decline dramatically. Instead, the machine just starts performing slightly worse — conveyors that used to run smoothly become erratic, output torque feels inconsistent, or the system requires more energy to do the same work.
What it could mean:
- Worn gear teeth reducing efficiency and causing slip under load
- Bearing wear increasing internal drag
- Variable speed units drifting out of calibration
- Clutch or coupling degradation (if fitted)
What to do: Don’t dismiss performance changes as “just how the machine runs now.” Gradual degradation can be harder to notice than a sudden fault — but it often signals a unit that’s approaching end-of-life. Comparing current motor current draw against baseline figures is a useful diagnostic indicator: increased draw for the same output often points to internal mechanical losses. Document performance changes and share them with your gearbox supplier — patterns matter.

Reactive maintenance is almost always more expensive than planned intervention. Beyond the cost of the replacement unit, unplanned downtime means lost production, potential late deliveries, emergency logistics, and — in regulated industries — possible compliance exposure.
